Design a lightweight PMO covering: portfolio view (Notion + Linear), intake process (request form + triage cadence), monthly portfolio review (which projects continue / pause / cancel), bi-weekly status reporting (RAG + dependencies + asks), and 4 portfolio metrics. Run a 6-week pilot with the 4 teams. Measure visibility (cross-team work captured), throughput, and team-satisfaction before/after. Author a rollout memo to the COO recommending scale to remaining 10 teams (or not) with cost + risk. Deliver design, pilot results, and rollout memo.
